# BFCM Skills

> Prepare, run and review BFCM with 16 ecommerce skills covering tracking, budgets, offers, deliverability, inventory, shipping, support and customer quality.

BFCM Skills is a skillset: a group of AI skills for sales & marketing, customer success, and finance & operations teams that you can use together in Claude Code, Codex, or type.com. It works with Slack.

- Skill page: https://typestaging.com/library/skills/bfcm-skills
- Raw SKILL.md: https://typestaging.com/library/skills/bfcm-skills/SKILL.md
- Created by the type.com team
- Updated: October 8, 2026
- Package: 1 file

## What it does

- Organizes 16 skills (seven new and nine existing library skills, including Ecommerce Bounce Guard) into preparation, peak week and post-season review.
- Documents each file handoff: the budget plan CSV feeds Live Pulse and (with `--aov`) the Shipping Cutoff Checker; the plan JSON and the cutoffs JSON feed Support Macros.
- Live Pulse produces Slack-ready status drafts from current exports; scheduling and delivery need separate setup.
- Keeps reports and drafts separate from approved operational changes.
- Uses one net-sales definition across the batch and stops on comma-decimal, nan or inf inputs instead of guessing.

## Before you start

- Choose a common store timezone, currency, revenue definition and margin assumptions.
- The seven new packages run on merchant-provided files with Python 3.8+ and no third-party Python dependencies.
- They include fictional examples and offline checks; connected-account collection, recurring execution and Slack delivery need separate setup and verification.

## Included skills

- [Budget Pacer](https://typestaging.com/library/skills/budget-pacer.md): Project month-end spend from a trailing run rate across campaigns and clients, flag over- and under-delivery beyond a tolerance, and recommend per-campaign daily budgets that reconcile exactly to each client's committed total.
- [BFCM Cohort Quality](https://typestaging.com/library/skills/bfcm-cohort-quality.md): Find out if last Black Friday's new customers were worth it: contribution, repeats and payback vs October and January buyers, by discount, source and product.
- [Holiday Support Macros](https://typestaging.com/library/skills/holiday-support-macros.md): Prepare your support team for BFCM: forecast holiday tickets and staffing, find policy gaps and stale macros, and generate holiday macros built only from your written policies.
- [Holiday Shipping Cutoff Checker](https://typestaging.com/library/skills/holiday-shipping-cutoffs.md): Find the last day customers can order on each shipping service and still get it by the holiday, check every delivery promise against it, and plan the switch to expedited and e-gift cards.
- [BFCM Live Pulse](https://typestaging.com/library/skills/bfcm-live-pulse.md): Turn hourly sales and ad spend into a BFCM status update with sales pacing, budget guardrails, checkout alerts, code-use anomalies and stock risk.
- [BFCM Offer & Discount Config QA](https://typestaging.com/library/skills/bfcm-offer-config-qa.md): Check your Shopify BFCM discounts against the offer plan before launch: stacking, sale windows, who gets each discount, code limits and free shipping, with test carts and a dated fix list.
- [BFCM Holiday Budget Planner](https://typestaging.com/library/skills/bfcm-budget-planner.md): Plan your Black Friday and Cyber Monday ad budget from MER and contribution margin, not platform ROAS, with a daily, per-channel plan and guardrails.
- [BFCM Tracking & Attribution Preflight](https://typestaging.com/library/skills/bfcm-tracking-preflight.md): Check your Meta, Google and TikTok purchase tracking and UTMs against Shopify before Black Friday, see last year's claim gap, and get a dated fix list.
- [Ecommerce Bounce Guard](https://typestaging.com/library/skills/ecommerce-bounce-guard.md): Catch bot checkouts that are quietly bouncing your Klaviyo abandoned-cart and welcome emails. Finds the bouncing flows, dates the first bad day, proves bots vs list decay, and lays out the fix before BFCM.
- [Shopify AEO Checker](https://typestaging.com/library/skills/shopify-aeo-checker.md): See how often a Shopify brand shows up when AI shopping agents search all of Shopify, versus competitors, from a single product link.
- [Revenue Definitions](https://typestaging.com/library/skills/revenue-definitions.md): Agree on finance-owned revenue rules once, then reuse them across every sales report.
- [Marketing Measurement](https://typestaging.com/library/skills/marketing-measurement.md): Calculate ROAS, marketing efficiency and new-customer CAC with explicit attribution, spend and customer rules.
- [Paid Media Operating Definitions](https://typestaging.com/library/skills/paid-media-operating-definitions.md): Capture your accounts, targets, budgets and permissions once for every paid-media workflow.
- [Meta Creative Fatigue](https://typestaging.com/library/skills/meta-creative-fatigue.md): Investigate creative decay and prepare refresh briefs using your evidence and brand rules.
- [Meta Budget Scaling](https://typestaging.com/library/skills/meta-budget-scaling.md): Prepare Meta budget scenarios within your approved economics, caps and change permissions.
- [Revenue Reporting](https://typestaging.com/library/skills/revenue-reporting.md): Combine Shopify, Amazon and wholesale into one traceable revenue report without counting sales twice.
- [Revenue Reconciliation](https://typestaging.com/library/skills/revenue-reconciliation.md): Check revenue freshness, completeness, duplicates and source totals before releasing a report.
- [Daily Revenue Check](https://typestaging.com/library/skills/daily-revenue-check.md): Before a DTC brand posts its daily revenue number, combine Shopify, Amazon and wholesale into one net-sales figure using finance's revenue definitions, then check freshness, duplicates, reconciliation and late refunds.
- [Promo Margin Guard](https://typestaging.com/library/skills/promo-margin-guard.md): Compute the true contribution margin of a discount or promotion after COGS, shipping, payment fees, refunds and expected returns, identify which promo codes lost money, solve the breakeven discount depth for every product, and list the…
- [Product Feed Auditor](https://typestaging.com/library/skills/product-feed-auditor.md): Audit a Google Merchant Center or Shopping product feed export offline for attribute coverage, title and description policy violations, malformed image and landing-page URLs, price and sale-price coherence, and duplicate ids, returning…
- [Inventory Stockout Risk](https://typestaging.com/library/skills/inventory-stockout-risk.md): Compute velocity-based days of cover per SKU from a sales history and an on-hand snapshot, rank imminent stockouts by the revenue they put at risk, recommend reorder quantities against supplier lead times, MOQ and case pack, and surface…

## Included skills

### Get ready (October to mid-November)

1. [BFCM Tracking & Attribution Preflight](https://type.com/library/skills/bfcm-tracking-preflight):

platform-reported sales exceeded Shopify last BFCM (a reporting gap, not proof of error).
2. [Ecommerce Bounce Guard](https://type.com/library/skills/ecommerce-bounce-guard):
catch bot checkouts that are bouncing your Klaviyo flows before they damage deliverability.
3. [BFCM Holiday Budget Planner](https://type.com/library/skills/bfcm-budget-planner):
plan a daily, per-channel ad budget from MER and contribution margin, with per-day pull-back and scale lines.

check what your discount depth really earns after COGS, shipping, fees and returns.
5. [BFCM Offer & Discount Config QA](https://type.com/library/skills/bfcm-offer-config-qa):
audit live discounts against the offer plan - stacking, timezones, exclusions, code limits - and
get test checkouts to run before launch.

### Run it (Thanksgiving to Cyber Monday)

12. [BFCM Live Pulse](https://type.com/library/skills/bfcm-live-pulse):
a Slack-ready status draft you generate from current exports at each check time - sales against plan,
MER against the plan's daily lines, and anything breaking (scheduling and delivery need separate setup).
13. [Daily Revenue Check](https://type.com/library/skills/daily-revenue-check):
one checked net-sales number each morning.
14. [Meta Budget Scaling](https://type.com/library/skills/meta-budget-scaling):
prepare Meta budget scenarios within your approved economics, caps and change permissions.

### Review it (December to January)

16. [BFCM Cohort Quality](https://type.com/library/skills/bfcm-cohort-quality):
find out whether the customers you bought during BFCM were worth it, and what to change next year.

**Prerequisites:** Meta Budget Scaling (14) and Meta Creative Fatigue (10) require
[Paid Media Operating Definitions](https://type.com/library/skills/paid-media-operating-definitions),
which requires [Marketing Measurement](https://type.com/library/skills/marketing-measurement) and
[Revenue Definitions](https://type.com/library/skills/revenue-definitions).
Daily Revenue Check (13) uses [Revenue Reporting](https://type.com/library/skills/revenue-reporting) and
[Revenue Reconciliation](https://type.com/library/skills/revenue-reconciliation), which both require
[Revenue Definitions](https://type.com/library/skills/revenue-definitions). Install those and agree the
definitions before running these skills. The seven new packages need no other skills.

## A BFCM timeline

| By | Do this | Skill |
| --- | --- | --- |
| Oct 31 | First tracking preflight and bounce check; set the budget plan and daily guardrails from MER, not platform ROAS | Tracking Preflight, Bounce Guard, Budget Planner, Promo Margin Guard |
| Nov 10 | First offer QA; shipping cutoffs and backlog; feed and stock checks; tracking fixed so you have two weeks of clean data | Offer Config QA, Shipping Cutoff Checker, Product Feed Auditor, Inventory Stockout Risk |
| Nov 13 | Support ticket forecast and macro drafts (needs the planner JSON and the cutoffs JSON) | Support Macros |
| Nov 17 | Support macro review; final offer QA and test checkouts; tracking re-check | Support Macros, Offer Config QA, Tracking Preflight |
| Nov 20 | Change freeze starts; approved macros go live; shipping promises corrected | Support Macros, Shipping Cutoff Checker |
| Nov 26 – Dec 1 | Live Pulse status drafts at each check time; daily revenue check each morning | Live Pulse, Daily Revenue Check |
| Mid-December | Switch delivery messaging on each service's last safe order date | Shipping Cutoff Checker |
| January onward | Review the BFCM cohort and plan next year | Cohort Quality |

## How the files hand off

| From | To | File | Notes |
| --- | --- | --- | --- |
| Budget Planner | Live Pulse | plan CSV (`--csv`) | Used unchanged |
| Budget Planner | Shipping Cutoff Checker | plan CSV + `--aov <planner AOV>` | Without `--aov` the checker exits 2 |
| Budget Planner | Support Macros | plan JSON (`--json`) | Pass **last season's** orders only; remove this season's dates |
| Shipping Cutoff Checker | Support Macros | cutoffs JSON (`--json`) | Validated on import; unknown or missing fields stop the run |
| Budget Planner | Cohort Quality | `economics.json` | Optional; reuses the margin inputs |

## Set up for your business

Start from your own numbers and rules. The seven new packages explain their required exports
and include a shared fictional store, Fernhill Goods, so you can preview their outputs.
Existing library skills retain their own setup requirements and examples. Agree on one
revenue definition - net sales = gross sales minus discounts, before returns and refunds, excluding
tax and shipping - and one margin model, and reuse them across the budget plan, the live pulse and
the cohort review. Export numbers with `.` as the decimal separator; the new packages stop with an
input error on comma decimals, `nan` or `inf` rather than guessing. Keep platform-claimed revenue
separate from store sales: never add Meta, Google and TikTok's claimed revenue together and call it
total sales.
